Selling HP Indigo Digital Printing Equipment Taught Me When to Say No
The call came in on a Tuesday afternoon. A packaging manufacturer in the Midwest wanted to expand into custom labels and stickers. They'd seen HP Indigo digital printing at a trade show and wanted a used press for short-run color work.
That request sat right in our lane. Our company buys, refurbishes, and sells HP Indigo printing equipment. We stock compatible inkjet printers for sticker production, plus label finishing lines. We know color servers, imaging drums, and calibration routines the way most people know their morning commute.
But then, the questions started drifting.
"Can you set us up with 3D printing too?" the plant manager asked during the first walkthrough. "We saw Staples 3D printer filament in an office supply catalog. Since you're in the printing business, figured you'd know where to source it."
I should have answered right away. Instead, I hesitated. And that hesitation almost cost us the whole deal.
The mistake I almost repeated
Let me explain why that 3D printing question made me freeze.
In my first year as a quality inspector, I made the classic rookie mistake: I said "yes" to something I didn't fully understand. A customer asked us to spec a wide-format printer for vinyl banners. Our team had zero experience with vinyl. But the sale was right there, and I didn't want to be the one who lost revenue.
I based the recommendation on the wrong color profile. The banner came out visibly dull. We had to redo a full proofing run—$600 and a week of schedule down the drain. The customer kept the order with us, but barely. I still remember the look on his face when he saw the first proof.
The lesson was simple: claiming expertise you don't have is a tax you pay later. With interest.
So when the plant manager asked about 3D printing, I had a choice. Say "sure, we can figure it out" and risk a repeat of the vinyl incident. Or say the words that are hardest for any equipment salesperson: that's not our area.
But the HP Indigo press sale was worth more than my pride. I needed to think carefully.
The inspection that forced the issue
A few days later, our team ran pre-shipment inspections on two used HP Indigo presses. The customer was leaning toward Press A—roughly 15% cheaper, mid-range hours, and every item on their checklist ticked off.
The numbers said Press A. My gut said something was off.
I ran the same Pantone blue test patch on both machines. Press A came back at Delta E 3.8. Press B was at 1.4.
Why does Delta E matter? It measures color difference from a standard. The industry benchmark for brand-critical colors is Delta E < 2, according to Pantone's Color Matching System guidelines. Between 2 and 4, a trained observer can catch it. Above 4, most people see it. I reject about 12% of first deliveries we inspect in a typical year, and calibration drift is one of the main reasons. So at 3.8, this wasn't a judgment call. It was a smoking gun.
When I compared the two presses side by side, I finally understood why the metric mattered. The blue patch on Press A was close to the Pantone reference. Almost. But "almost" is the whole ballgame in label printing. Your customer's brand color is their brand. It doesn't come in "almost."
The technician ran Press A through a second calibration pass. It improved to 3.1. Still over the 2.0 threshold.
"Look," I told my team. "We can fix this. A new imaging drum and a full recalibration, and it'll hold spec." That was true. The machine was fundamentally sound.
But I was starting to see a pattern. The customer kept asking what else we could do. What else we could source. What else we could install. And I kept feeling the pull to say yes to all of it.
The honest moment
When the plant manager called to finalize, he asked again.
"So about the 3D printing setup—you have contacts, right? We want to print jigs for our own production. Can you get us a machine and filament? Maybe that Staples brand, or whatever's best."
I took a breath. "Actually, no. Let me tell you why."
"3D printing is a different trade. Different materials, different failure modes, different maintenance. We do HP Indigo digital printing, inkjet printers for stickers, label finishing. That's what we're great at. If something goes wrong with that equipment, I know which technician to call at 2 a.m. For 3D printing? I'd be guessing."
"You're the first vendor who's told me they can't do something."
"If we bought a 3D printer today and sold it to you at a markup, we'd make a few thousand dollars. And every time a print failed, you'd blame us. You'd be right to. That's a bad trade."
He asked who I'd recommend. I gave him two names—specialists in industrial additive manufacturing. I mentioned that if he wanted to read up on the history, Chuck Hull invented the first 3D printer in 1984. Stereolithography. Long before filament was even part of the conversation. And the Staples 3D printer filament he saw? Probably fine for a hobbyist machine, but not what I'd run in a production jig printer. The additive guys would know better than me.
That last sentence—"the additive guys would know better than me"—was the turning point.
The result
The customer bought Press B. Not because I gave him a Delta E lecture—I don't think the 2.0 threshold meant much to him. He bought because the conversation about our boundaries made him trust our judgment about the machine.
He also ordered an inkjet printer for stickers from us. That's our core. Sticker production with HP Indigo digital presses and inkjet label machines? Home turf.
A month later, his label line was running. He sent a photo of the first production batch. Colors looked clean, registration was tight, die-cutting aligned. We tracked the press remotely for the first week. It held Delta E under 2 across all the Pantone colors they use.
The 3D printing project went to the specialist I recommended. Last I heard, they're printing jigs for his packaging line. I don't know the details. I don't need to.
What I'd tell anyone buying used print equipment
Looking back, I should have answered the 3D printing question the first time it was asked. At the time, I was afraid of losing a six-figure sale, so I hesitated. That hesitation was the real threat. It nearly made me overpromise again—and overpromising is how you lose exactly the customer you're trying to keep.
Three lessons after four years of reviewing 200+ print equipment units a year:
- Quality standards are there for a reason. Industry standard color tolerance is Delta E < 2 for brand-critical colors. Print resolution standard is 300 DPI at final size for commercial work—a 3000 × 2000 pixel image at 300 DPI gives you a 10 × 6.67 inch print. These numbers aren't pulled from thin air. They're the difference between a label that looks right and a label that makes your customer's customer squint. When I saw Press A sitting at 3.8, that wasn't "a little off." That was a machine telling me it needed service.
- Specialists beat generalists, every time. The vendor who says "this isn't our strength—here's who does it better" earns trust for everything else they say. The vendor who says "we can do that too" just volunteers for problems in an unfamiliar field. Our 3D printing referral cost us a small immediate upsell. It earned us a long-term customer.
- Data is the beginning, not the end. Every spreadsheet said Press A. It was cheaper, it met spec on paper, similar hours. But the data didn't know about the skipped maintenance. My gut caught what the spreadsheet missed. The two measurements cost the same to run. The difference was knowing what to look for.
One more practical note on spec sheets. If a vendor mentions paper weight, ask them the difference between 80 lb text and 80 lb cover. They're both called "80 lb" but one is about 120 gsm and the other about 216 gsm (conversions approximate; actual values vary by paper line). If the salesperson can't answer that off the top of their head, ask yourself what else they haven't checked.
Honestly? I almost fell into the same trap with the 3D printer question. It took a $600 lesson from my first year, a press sitting at Delta E 3.8, and a customer who asked better questions than I was answering.
The calculation was basically: if we can't service it, we shouldn't sell it. Know your lane. Say so. That's it. That's the whole trick.
